The team is growing. There are more tasks, but the efficiency decreases. Previously, they sent tasks to Telegram, now it does not work - confusion began. Since we need control and a clear picture of the projects, we implemented the Scrum system. For those in the tank, Scrum is a project management methodology that is built on the principles of time management.

In this article, we will share a way to plan with Trello. But first, let's talk about our path.

Where did we start

The main task was to set up perfect work on projects to minimize disruption of deadlines and fix the problem with a "broken phone".

At the beginning of our journey, we chose Yandex. Tracker.

Yandex offers its own messenger "Yamb" for Tracker users, which seemed to be a rather interesting feature. But there was a problem: the messenger did not load or install on some computers. In Tracker, we could not fully follow the process of work on the project and its stages. Three months later, Yandex asked for a monthly fee and turned off the service for us.

And you have to work!

This is the option in which we would just litter the office wall with stickers.

Minuses:

  • We will spend a lot of stickers on this, which will peel off and get lost.
  • Everyone has a different handwriting, the wall will get dirty.
  • Some of our employees work remotely and will not be able to view tasks on the wall in the office.

Electronic options

We were looking for a service that would satisfy all our needs. The choice is small.

1. Basecamp

Unfortunately, the service has nothing to do with Scrum.

Agencies and studios love Basecamp, but it didn't work for our system. The service is in English, it's confusing.

2. Asana

Good service, we thought we would stop at it. But they demanded a fee for using useful functions. This option did not suit us, we are stingy.

The service is cool, it has an analytics system, suitable for Scrum. But we didn't like the interface. I wanted to make a board like the Piebald Piper team from the Silicon Valley TV series.

3. Trello

We decided to take Trello. We were familiar with him, but the idea came to set up Scrum through boards and cards. The basic functions are free - this is important, we are mean, remember.;)

In addition, we found an additional widget in Chrome for Gantt charts. This is a super cool feature for managers.

The downside is that you don't see the person in charge of the project. But managers are responsible for the project, positions are registered in Trello, while we know them by sight.

In short, it was the most suitable option for us.

How we set up Scrum

We decided that we would create boards separately for each project.

Within each project board, the manager creates the following columns:

  • "General" - it contains all the tasks for the project.
  • To Do - tasks for the sprint, which we transfer from the general column (sprint - one working day).
  • In Progress - tasks started by the performer.
  • On Review - review of the project implementation.
  • Committed - processing comments.
  • Testing - tasks that are being tested.
  • Done - completed tasks.

We put labels for each task.

We have decided on a color for each category. Orange refers to all tasks that are related to designers, red refers to programmers, and so on.

In the process of implementation, we move the task from column to column. Thanks to this, we see the work on the project. Each manager can open a project and delve into all the processes.

Communication on work issues was moved to Slack. With the help of a bot named Robi, which monitors progress, we talk in the morning and in the evening a list of all the tasks we are working on. The bot collects information by asking simple questions: "What are you going to do?", "What are your plans?", "Are you satisfied with everything?"

We have included the time tracking function. Robi asks the question “What time did you come / leave today?” And the employee writes the time of his arrival / departure.

What have we learned

  • Analog Scrum with sticky notes and a tainted wall is not a very good idea.
  • All tasks should be collected in one place.
  • The company must have a single internal messenger.
  • Everything should be clear.
